The Part-Time Army Company XO 30-60-90 Day Plan

Start Strong. Get Organized. Become the XO Your Commander Can Depend On.

the part time army company xo 30 60 90 day plan

Taking over as a Company Executive Officer can be overwhelming—especially in the Army Reserve or Army National Guard.

Suddenly, you are helping manage maintenance, property, supply, training resources, logistics, suspenses, meetings, and countless other requirements. At the same time, you are learning a new unit, building relationships, supporting your commander, and trying to figure out exactly what you should be doing between drill weekends.

The Part-Time Army Company XO 30-60-90 Day Plan gives you a practical roadmap for your first three months in the job. Instead of trying to figure everything out on your own, you’ll have a structured plan showing you what to focus on during your first 30, 60, and 90 days.

Your First 90 Days Matter

You don’t need to walk into the company on day one and change everything. In fact, that’s usually the wrong approach.

Your first priority should be to learn the unit, understand your commander’s priorities, build relationships, identify problems, and understand how the company actually operates.

Once you understand the organization, you can begin establishing your own battle rhythm, improving systems, and becoming the problem-solver your commander needs.

This workbook walks you through that process step by step.

Before Day 1: Prepare to Take Over

The plan starts before your first official day as XO. You’ll work through important preparation steps such as talking with your commander, conducting turnover with the outgoing XO when possible, reviewing upcoming training, learning the unit battle rhythm, and identifying the key people who help keep the company running.

You’ll also have space to document your commander’s priorities and expectations, so you understand what success looks like from the beginning.

Days 1–30: Learn, Listen & Assess

Your first month should be about understanding the company before trying to fix it.

The workbook helps you evaluate areas such as:

✓ Commander expectations
✓ XO/1SG working relationship
✓ Company battle rhythm
✓ Suspenses and recurring requirements
✓ Maintenance readiness
✓ Property accountability
✓ Supply and shortage issues
✓ Training-resource requirements
✓ Full-time and support personnel
✓ Upcoming drills and major events
✓ Company friction points
✓ Risks requiring command attention

At the end of your first 30 days, you’ll complete a simple assessment identifying what is working, what needs attention, and where your biggest risks exist.

Days 31–60: Establish Your Battle Rhythm

Once you understand the company, it’s time to establish consistent systems and follow-up. During this phase, the plan helps you develop a battle rhythm for managing suspenses, maintenance, property, supply, drill preparation, meetings, and other recurring XO responsibilities.

You’ll also begin identifying trends, coordinating with battalion staff, improving communication with Platoon Leaders, and developing a reliable system for keeping your commander informed.

The goal isn’t to create more bureaucracy. The goal is to create simple systems that help the company operate more effectively.

Days 61–90: Improve, Standardize & Look Ahead

By your third month, you should have a much better understanding of the company and your role within it. Now you can begin improving the systems that actually need improvement.

The workbook helps you review unresolved issues, standardize useful processes, look 60–90 days ahead, improve delegation, build continuity, and prepare a concise 90-day update for your commander. You’ll also identify your priorities for the next 90 days.

Assess the Systems You’re Responsible For

One of the included worksheets allows you to assess important company systems using a simple Green / Amber / Red status.

Review areas such as:

✓ Master suspenses
✓ Maintenance readiness
✓ Property accountability
✓ Supply and shortage actions
✓ Training-resource coordination
✓ Transportation
✓ Facilities and ranges
✓ Meeting action tracking
✓ Drill preparation
✓ Annual Training preparation
✓ Commander updates
✓ XO continuity

For each area, you can identify the biggest issue and determine the next action. This gives you a quick snapshot of where the company is doing well and where your attention may be needed.

Build Better Relationships

Being an effective XO isn’t just about spreadsheets, maintenance reports, and property books.

Relationships matter. The workbook includes guidance and prompts for developing productive working relationships with your:

  • Company Commander
  • First Sergeant
  • Platoon Leaders
  • Full-Time and Support Staff
  • Battalion Staff Counterparts

Understanding who does what—and building trust with those people—can make your job significantly easier.

Keep Your Commander Informed

Your commander doesn’t need every detail. They need the right information at the right time.

The included XO Commander Update Snapshot helps you organize important information before talking with your commander, including priorities, maintenance issues, property and supply concerns, training-support problems, at-risk suspenses, upcoming events, and decisions requiring command attention.

It’s a simple way to organize your thoughts before providing an update.
